Dr Kate Barker - Borrowed Intelligence

A keynote on what happens to judgement, confidence and leadership capability when people increasingly rely on machines to think for them.

The last big recommendation you signed off on, the one you were really confident about. Whose thinking was that actually? Yours? Or did something very fluent hand it to you, finished and you just agreed? See, that pause you just felt, that's the talk. I call it borrowed intelligence, and honestly, once you see it, you can't stop seeing it. It's everywhere, brilliant people, presenting brilliant answers, and somewhere in the middle, you ask them why, and there's this little flicker, because the why isn't theirs. And here's the bit I find fascinating. Nobody chose this. Nobody woke up and said, right, today I'll stop thinking. The machine's answers are just so good that thinking became optional. And when did anyone ever keep doing something optional? And everyone assumes I'm about to say, use less AI. No, the best leaders I've studied, thousands of them, are the heaviest users in the building. But they do this one thing differently, and it's almost cheeky, they argue with it. They treat the most confident voice in the room like a very clever colleague who's occasionally magnificently wrong. And the gap between those leaders and the polite nodders? That's the whole game now. So when I do this on stage, I play a trick on the room. I make everyone answer a hard question, before they see what the AI says. 2000 people, and the sound when they compare the two that little O rippling around the auditorium? Best sound in my job. They're still arguing about it at the bar. Because here's the thing, everyone's got the same AI now, same models, same answers. So the last advantage left is the person holding it. That's the conversation. Bring it to your stage, your audience will finish it without you.

THE KEYNOTE

When a capability is borrowed often enough, it stops being owned. Cognitive atrophy is the gradual thinning of judgement, expertise and independent thought inside an organisation that has delegated its thinking to machines that are usually right. It is difficult to see, because nothing breaks. The work still gets done, faster than before. What disappears is the ability to know when the answer is wrong.

This keynote names the problem and makes it measurable. Dr Kate Barker draws on doctoral research across six thousand executive leaders to show where judgement thins first: in the middle of the organisation, among the people who used to build the analysis and now review it, and in leadership teams that have lost the habit of disagreeing before deciding.

The argument is not that organisations should use less AI. It is that fluency with a tool is not the same as expertise, and that expertise now has to be built deliberately rather than acquired by doing the work. The session sets out how to keep human judgement sharp inside a system designed to make it unnecessary — what to keep doing manually, what to argue about, and how to tell the difference between a team that agrees and a team that has stopped thinking.

Especially suited to boards, chief executives, chief people officers, professional services firms, regulated industries and leadership conferences.

OUTCOMES

What the room leaves with

  • A working definition of cognitive atrophy, and where it appears first in an organisation.

  • Why fluency with an AI tool is routinely mistaken for expertise, and what that costs.

  • How to build expertise deliberately once the work that used to build it is automated.

  • The practices that keep a leadership team genuinely disagreeing before it decides.

Kate had the room from the moment she began. She has a very natural way of drawing people into complex ideas, challenging established thinking without losing the audience along the way. There was real energy in the room, but also substance behind it. What impressed me most was how quickly the audience moved from listening to participating in the conversation.
